A separate Gartner forecast from November 2025 predicts that by 2028 AI agents will outnumber human sellers by 10x, yet fewer than 40 percent of sellers will report that AI agents improved their productivity. Adoption is racing ahead of value delivered.

Autonomous AI SDRs. 11x, Artisan, AiSDR, Regie.ai. Position themselves as full replacements for a human SDR: research, personalise, send, handle replies, book meetings. Pricing typically $500 to $2,000-plus per user per month.
Data and enrichment layer. Clay, Apollo. Do not send. Provide research, list building, and personalisation data that other tools use for outreach. Clay overhauled pricing in March 2026; a complete Clay-native stack with a sequencer and data sources runs $1,700 to $5,000 per month.
CRM-native agents. Salesforce Agentforce. Runs prospecting and outreach inside the CRM you already own. Pricing built into your Salesforce contract, often with free credits for existing customers.
Sequencer platforms with AI features bolted on. Outreach (rebranded to Amplify in 2026), Salesloft (merged with Clari in December 2025), Instantly, Smartlead. Best-of-breed for actually delivering the email, with AI content features added.
Most successful outbound programmes in 2026 combine three or four of these, not one. Understanding which camp you are shopping in is the first defence against mismatched expectations.
The Autonomous Promise vs the 2026 Reality
The autonomous AI SDR narrative peaked in 2024 to 2025. By early 2026, the data is in.
Companies that deployed 11x, Artisan, and similar tools as full SDR replacements have largely reverted to hybrid models or returned to human-first approaches. The most heavily funded autonomous AI SDR ($74M from a16z and Benchmark) could not retain its own customers. In March 2025, TechCrunch independently exposed 11x for inflated ARR and fake customer logos. That is a fact of public record, not opinion.
Gartner's own research supports the ceiling. Buyers surveyed in 2025 were 28 percentage points more likely to say a sales rep helped them advance in the purchase process than GenAI, 32 percentage points more likely to say a rep made them feel confident, and 39 percentage points more likely to say a rep understood their needs. As Gartner's Greg Hessong put it, sellers remain differentiated in empathy, judgement, contextual understanding, and value framing.

Deliverability: The Number the Vendor Slides Skip
The single most important metric in outbound is not open rate, reply rate, or meetings booked. It is whether your email lands in the inbox at all.
Amplemarket published a deliverability scorecard for AI SDR platforms in 2026 that most CROs have never seen. On 21 core deliverability practices (inbox warmup, domain health monitoring, spam-word checking, IP rotation, DKIM and DMARC verification, and so on), 11x.ai scored 0 out of 21. Regie.ai scored 1 out of 21. Both platforms sit at or near zero on the practices that separate an email that reaches the inbox from one that ends up in spam.
The consequences compound. Bad deliverability from your AI SDR tool damages your domain reputation. Your CEO's outbound starts landing in spam. Your product-marketing campaigns land in spam. Your customer transactional emails start showing "unread" rates that make no sense. By the time you notice, it takes months to recover domain reputation.
Any CRO evaluating AI SDR platforms in 2026 should insist on documented deliverability practices before signing. If the platform cannot show you a warmup schedule, domain health monitoring, and inbox placement testing, the platform is not ready for your production outbound.
What Actually Works: The Hybrid Pattern
The pattern that ships reliably in 2026 combines four layers.
Layer 1: Data and enrichment. Clay or Apollo for account research, contact enrichment, signal detection. Independent research shows that 80 to 90 percent of AI SDR success comes from data plumbing, routing, and guardrails, not from prompts. Get this layer right first.
Layer 2: Sequencer with strong deliverability. Instantly, Smartlead, or Outreach Amplify for the actual sending. These platforms handle domain warmup, inbox placement, and deliverability discipline that autonomous AI SDR platforms treat as afterthoughts.
Layer 3: AI content assist. Regie.ai for content generation, or a custom AI layer that produces personalisation based on the Layer 1 data. This is where the model matters. Even here, prompts are only 10 to 20 percent of the outcome; the data feeding the prompts is 80 to 90 percent.
Layer 4: Human SDRs for reply handling and qualification. When a prospect replies, a human takes over. This is where empathy, judgement, and value framing land, exactly the moments Gartner's research shows human sellers outperform GenAI.
None of this is the autonomous pitch. All of it is what actually books meetings at scale in 2026.
Buy or Build: Real Cost Bands for Both Paths
Two paths for CROs and RevOps leaders.
Buy off-the-shelf (the hybrid stack). Data layer (Clay or Apollo): $500 to $3,000 monthly. Sequencer (Instantly, Smartlead, Outreach): $150 to $500 per user per month. AI content (Regie.ai): $180 to $499 per user per month. Salesforce Agentforce credits if you are on Salesforce. Total for a 10-person SDR team: $5k to $15k monthly plus one-time setup.
Custom build. Sensible only for organisations with genuinely unusual data, unusual signals (e.g. proprietary intent data, industry-specific signal networks), or scale that makes SaaS math unfavourable.
Pilot: £60k to £150k over 3 to 5 months. One narrow signal, one channel (usually email), integration with your CRM.
Production: £200k to £450k over 6 to 10 months. Full data pipeline, multi-signal detection, sequencer integration, evaluation harness, monitoring.

For most B2B SaaS companies under $50m ARR, off-the-shelf hybrid stack is the right answer. Custom becomes defensible above that scale or where the intent-detection layer is a competitive advantage worth engineering.

How does an AI SDR integrate with our CRM?
